How It Works

PERT (Program Evaluation and Review Technique) uses three estimates per task to calculate a weighted average that accounts for uncertainty.

PERT Estimate = (Optimistic + 4 × Likely + Pessimistic) / 6

Standard Deviation measures how much uncertainty exists in each task estimate:

σ = (Pessimistic − Optimistic) / 6

For the entire project: σtotal = √(σ1² + σ2² + ... + σn²)

Buffer Recommendation: A 20% buffer is added to the PERT estimate to account for unforeseen delays, context switching, meetings, and other overhead that commonly affect task completion.

For higher confidence, use the 95% estimate (PERT + 2σ) which covers two standard deviations of uncertainty.
